Agents
Eleven specialist roles
Coordinator (opus) leads architect, designer, backend, frontend, reviewer, qa-engineer, auditor, devops, git-ops, and writer through hierarchical orchestration with direct P0/P1 messaging.
Phases
Nine PDCA phases
Ultraplan → Discover → Design → Scaffold → Design Gate → Implement → Review → Ship → Retrospective. Each gated, each verifiable, each producing an artifact.
Gates
Hard quality gates
Phase 3.5 anti-AI-slop design gate. Phase 5.5 runtime functional verification. Phase 5.6 stability and 5.7 code quality. Reviewer + QA + auditor hold veto power on P0-P1.
BYO model
Bring your own model
Runs on Opus 4.7, Sonnet 4.6, Haiku 4.5 — or whatever Claude Code routes to. Model choice per agent, sized to task complexity, not one-size-fits-all.

Zero-to-Ship Build
/dev-squad build · nine PDCA phases from idea to deploy. Architect → Designer → Frontend + Backend → Reviewer → QA → Auditor → DevOps → Git-Ops. One human checkpoint, then autonomy.

Anti-AI-Slop Design Gate
Phase 3.5 produces four blocking artifacts before frontend codes a line of UI: tokens, visual spec, component inventory, responsive spec. Designer veto on emoji-as-icon and default shadcn slate.

Runtime Visual Gate
qa-engineer drives the golden path via playwright, audits every interactive element, smokes every endpoint, captures console plus network. Detects what static review and unit tests miss.

Stability Hammer
auditor scans config drift, hammers endpoints for 500 leaks, detects connection leaks, validates migration safety. Multi-language code quality via eslint, gocyclo, ruff, jscpd, ts-prune.

Safe Migrations
/dev-squad migrate · auditor flags NOT NULL on large tables, missing CONCURRENTLY on indexes, ACCESS EXCLUSIVE locks, and lock-duration estimates. Pre-flight every schema change.

Plan
Coordinator runs ULTRAPLAN — deep thinking on scope, entities, tech stack, risks. Architect produces a PRD with C4 diagrams and ADRs. One human checkpoint, then autonomy.
Do
Architect locks contracts. Designer extracts real tokens from reference sites. Frontend and backend ship in parallel via worktrees with TDD. Shared types live in packages/shared-types.
Check
Reviewer (static + security), qa-engineer (runtime + Visual Gate), and auditor (stability + code quality) run in parallel. Reviewer synthesizes a single Metrics Report. P0-P1 must clear.
Act
DevOps deploys to staging with health checks, monitoring, and rollback. Git-Ops opens a PR with full summary. Reviewer signs off. Retrospective writes wins to the playbook and lessons to memory.
Phases inform everything. Gates make it stick.
