Eleven specialist roles

Coordinator (opus) leads architect, designer, backend, frontend, reviewer, qa-engineer, auditor, devops, git-ops, and writer through hierarchical orchestration with direct P0/P1 messaging.

Nine PDCA phases

Ultraplan → Discover → Design → Scaffold → Design Gate → Implement → Review → Ship → Retrospective. Each gated, each verifiable, each producing an artifact.

Hard quality gates

Phase 3.5 anti-AI-slop design gate. Phase 5.5 runtime functional verification. Phase 5.6 stability and 5.7 code quality. Reviewer + QA + auditor hold veto power on P0-P1.

Coordinator runs ULTRAPLAN — deep thinking on scope, entities, tech stack, risks. Architect produces a PRD with C4 diagrams and ADRs. One human checkpoint, then autonomy.

Architect locks contracts. Designer extracts real tokens from reference sites. Frontend and backend ship in parallel via worktrees with TDD. Shared types live in packages/shared-types.

Method step 02: Do

Check

Reviewer (static + security), qa-engineer (runtime + Visual Gate), and auditor (stability + code quality) run in parallel. Reviewer synthesizes a single Metrics Report. P0-P1 must clear.

Method step 03: Check

Act

DevOps deploys to staging with health checks, monitoring, and rollback. Git-Ops opens a PR with full summary. Reviewer signs off. Retrospective writes wins to the playbook and lessons to memory.

Phases inform everything. Gates make it stick.
